The Recession-Ready Enterprise

There has been great debate in recent months about a recession. Are we already in a recession? If a recession occurs, will it be light or something more impactful? Or will the economy be resilient and avoid a recession entirely? Enterprises in technology and media industries are already reacting to recession fears by laying off tens of thousands of workers. As we move through the first quarter of 2023, how could a recession impact the extended workforce?

Business As Usual

There’s no doubt we’re experiencing challenging economic times. However, businesses must continue with mission-critical projects and initiatives that often require specialized expertise. The skills gap remains inherent in many enterprises, leading to continued demand for contingent workers. And as the Future of Work Exchange research indicates, 47.5% of the enterprise workforce is comprised of extended workers. That figure cannot be ignored, especially during times of economic distress.

Digitization Evolution and Workforce Mercenaries

Despite the recessionary climate, there is an enterprise evolution occurring: digitization. Whether it’s talent acquisition platforms, accounts payable solutions, or larger enterprise resource planning systems, businesses are transforming from tactical (manual) to strategic (digital) strategies across the operational landscape. And with digitization comes the extended workforce.

As more enterprises pursue digitization, mission-critical hyper-specific skillsets and expertise are not only preferred but required. Transforming into the digital era means companies are implementing new technologies that leverage artificial intelligence, machine learning, blockchain, and other Industry 4.0 automation. Enterprise integration of these technologies requires specific skill sets and competencies that are often outside the capabilities of existing permanent employees.

Hiring full-time employees for digitization projects and initiatives does not make fiscal sense (particularly during a recession) unless the role is a data analyst or scientist critical to interpreting daily analytical outputs. Supply chain and procurement are fields that employ hyper-skilled talent. Enterprises will hire a chief procurement officer to transform the procurement department through digitization and eliminate manual processes. A timeline may last two years, but once the project is complete, the individual seeks out other organizations with transformation as a critical initiative. These types of workforce mercenaries are much more abundant today than a decade ago. Their sole purpose is the execution of strategically detailed operational initiatives to elevate the enterprise competitively before taking on a new assignment elsewhere.

Sourcing such talent is already available to many organizations through workforce platforms and processes.

The Recession-Ready Enterprise

Direct sourcing and talent marketplaces are now table stakes for enterprise competitiveness. The use of these channels is necessary to source extended workers and hyper-skilled talent with current, specialized competencies. Recent Future of Work Exchange research found that 82% of businesses utilized more extended talent in 2022 than in 2021. During a recession, organizations can specify specific hours for extended workers who are already accustomed to flexible schedules or defined project timelines.

The workforce mercenary is likely to find an abundance of opportunities in a recession with 73% of businesses planning to divert external talent to mission-critical type initiatives and projects over the next six months. This is a clear sign that organizations are taking a more proactive stance against a possible recession than in the past. It appears quite possible that talent acquisition strategies will also shift during a recessionary period as the extended workforce closes critical skill gaps.

Enterprises with the ability to scale their extended workforce before, during, and after a recession are best positioned to weather an economic downturn. Seek workforce mercenaries for those transformational initiatives, while leveraging external talent for skills gap challenges. It’s a critical balance, but one that separates the modern enterprise from those still operating at a tactical level.

Revisiting the Blueprint for Direct Sourcing Success

Over the past few years, direct sourcing has emerged as perhaps the hottest talent-led strategy in the world of both talent acquisition and contingent workforce management. In pre-pandemic times, businesses understood that expanding their talent engagement efforts on building internal talent communities (via enterprise-led “agencies” that eschewed middle entities like staffing suppliers) was a powerful way to infuse new skillsets into the greater organization. During the pandemic, direct sourcing served as a robust means of keeping candidates engaged during uncertain times and augmenting workforce scalability. Today, direct sourcing represents the very future of talent acquisition.

With an ever-increasing number of talent channels, including digital staffing marketplaces, traditional staffing vendors, professional services, talent networks, and social media platforms, the ability to match project requirements with available skillsets has never been easier. However, it has also never been more competitive or difficult.  Businesses that harness the power of direct sourcing and talent pools have the ability to develop an agile workforce which can be the key differentiator needed to advance and grow in a marketplace that rewards dynamic, talent-led responses to new business pressures and challenges…especially what could be ahead as 2023 unfolds.

  • Focus on both brand and experience. The employer brand can be powerful in today’s labor market; many candidates want to ensure that they work for organizations that share their cultural and societal values. Also, the omnipresent notion of the “candidate experience” should guide direct sourcing processes such that job recruits experience a positive journey no matter if they are merely sitting in a talent pool or actively engaged for an open position or project.
  • Segmentation is more valuable than it initially seems. Segmenting talent pools may seem like a basic strategy; however, it can pay incredible dividends. Talent pool segmentation, be it via geography, compensation, skill, remote or in-person, certification, etc., allows hiring managers to quickly focus in on the talent required for a highly-complex project or initiative. Taking the time during the front-end of the direct sourcing process to segment talent pools can be hugely impactful to the overall program.
  • In direct sourcing, selecting and utilizing the right solutions is job one. The inherent power of today’s contingent workforce, human capital, and digital staffing solutions provides enterprises with the ability to automate crucial aspects of talent pool development and integrate these sources into the business’ broader talent acquisition processes. BEST OF 2022: The Link Between Direct Sourcing and Talent Sustainability

[The Future of Work Exchange will be back next week with all-new content and insights to kick off the new year. Until then, enjoy our “Best Of” series that revisits some of our most-read articles from 2022.]

Many HR, talent acquisition, and contingent workforce program leaders overlook particular phases of direct sourcing, especially talent curation and segmentation, since they have been conditioned to manage their processes within the confines of a traditional contingent workforce management (CWM) initiative that follows more procurement-oriented procedures (i.e., supply management, heavy cost focus, etc.). Even under a centralized CWM program, the most critical direct sourcing strategies and capabilities require more time, focus, and resources than what is typically available with non-employee workforce management.

For example, talent curation is a critical piece to the direct sourcing puzzle and is considered crucial to the entire hierarchy of the process. In a direct sourcing program, recruiting expertise (via an MSP, talent curation partner, etc.) curates talent for the business, ultimately helping its client build a deep talent cloud or community using a series of augmented approaches, including branded job portals, targeted ads and recruitment marketing campaigns, and artificial intelligence-led candidate matching. The solution that is leading the direct sourcing program can also leverage the organization’s brand power to attract potential candidates, as well.

While some enterprises maintain deep pools of talent that are more “general” in scope, these may not be effective from an agile workforce perspective. Organizations typically overlook talent pool segmentation and maintain a single repository of talent pool candidates; this failure to segment is a missed opportunity to build a nimbler approach to finding candidates based on geography, skillset, role, etc. Talent pool segmentation enables enterprises to better “organize” their candidates for easier, faster, and better alignment with future requirements, as well.

A typical first step in talent community segmentation is to conduct due diligence around candidate skillsets, past work history, compensation, proficiency, and overall enterprise hiring alignment. Segmentation is what allows a business to be more dynamic in how it addresses its talent needs. It also answers many current sourcing challenges while fostering relationships with candidates with emerging and new skillsets or expertise.

By spending more time in the initial phases of direct sourcing (and, subsequently, executing consistent maintenance of internal talent communities/pools), businesses are able to build a more seamless bridge to “talent sustainability,” which the Future of Work Exchange defines as a by-product of leveraging workforce solutions (such as extended workforce technology, VMS, etc.), direct sourcing channels, and both private and public talent communities, etc. to build self-sustaining outlets of talent that 1) map to evolving skills requirements across the enterprise given product development and the progression of the greater organization, 2) reflect existing expertise and skillsets across the enterprise that can be leveraged for real-time utilization, and, 3) allow hiring managers and other talent-led executives to leverage nurture and candidate experience strategies to ensure that all networked workers are amiable and open to reengagement for new and/or continued projects and initiatives.

The Great Resignation has become more volatile, and with its wide-sweeping ramifications playing critical roles in how enterprises structure their workforce in the second half of the year, it is crucial that strategies such as direct sourcing contribute to overall talent scalability. Leveraging the power of direct sourcing’s key elements (and associated technology) can assist businesses in maximizing the positive elements of the “Talent Revolution” and parlay them into means of attracting the best-fit, highest-quality talent. “The push for a more agile workforce will drastically expand in 2023. We’re coming on the back off a large number of layoffs in the tech industry. Any technology will say a) innovation is the key for their success, and b) people are what create innovation. This leaves you in a dilemma: How can I continue to innovate in an environment where we’re reducing headcount growth? You essentially want to make sure that you have an agile workforce that you quickly can scale up and down and move to the areas where you need innovation the most.

The Great Resignation, Great Reshuffling, quiet quitting, and some of the other 2022 trends we’ve been seeing—will those stick around? I actually don’t think it matters whether they will continue or not. The interesting aspect of the Great Resignation is not that a bunch of people quit their job; the interesting aspect is why they quit their job. People are sick and tired of a traditional working model with no flexibility, that’s why they quit. It’s not unlikely that we won’t see the same volume of people quitting their job during a recession, but it’s important to realize that the sentiment isn’t gone. The sickness is still there, even though the symptoms are gone.

It’s abundantly clear that legacy tech in the workplace/people space isn’t solving the problem for companies. This is particularly true in the contingent workforce space. Around 90% of large enterprises have a VMS in place, but more than 50% of them are citing the lack of efficiency in their contingent workforce program as their #1 challenge.”

  • An increased interest in Africa as a remote talent pool to combat talent scarcity in Western economies.

  3. Data/Analytics. The industry spends billions on annual survey data to edify FTE salaries, which is 50% of their workforce. They spend virtually nothing to edify Contingent Labor rates, which is the other 50% of their workforce. That has to, and will, change, starting in 2023.”

The Third Thing You Must Know About The Future of Work

Over the next five weeks, we’ll be recapping each of the five things discussed during the event.

In our third installment this week, we’ll be exploring the evolution of talent as a Future of Work centerpiece.

Talent and Talent Acquisition Transformed

To begin, the number three must-know about the Future of Work is the evolution of talent as a Future of Work centerpiece. When talking about the evolution of talent as part of the greater definition of the Future of Work, it goes back to how talent and talent acquisition are changing for the better. Major transformations are occurring, but talent helps make the world go round and helps businesses run. It provides a competitive advantage. Talent is the number one competitive differentiator from one organization to another. With the right talent in place, enterprises can do remarkable things.

The fact that talent engagement and talent acquisition have been evolving for some time, speaks volumes for how it has become the centerpiece for the Future of Work. Let’s look at digital staffing, which enables accelerated hiring. Enterprises can find the workers they need very quickly without making a phone call or sending an email to a staffing supplier.

The other link to this evolution is direct sourcing, which has come a long way over the past few years. Direct sourcing is a talent acquisition revolution, but is not a brand-new strategy (the idea of becoming one’s own recruitment agency was spearheaded 10 or 15 years ago). It’s certainly not a new concept, but according to the Future of Work Exchange and Ardent Partners research, it has become one of the number one priorities for businesses today.

Businesses have woken up to the value of direct sourcing. Business leaders enabled with a direct sourcing program and associated technologies have the ability to curate talent into a talent pool or talent community and then segment those workers into tiers by geography, skillset, and compensation, and quickly tap into that community when needed, resulting in true workforce scalability.

Grow the Candidate Experience

Thus, talent communities need to be fostered and nurtured. Businesses need to keep their talent engaged. So much is about the candidate experience, and enterprises should never get away from that. Always touch candidates with value, whether through emails or text messages. Use talent intelligence to know when the best time is to reach out to those in the talent community. This type of end-to-end program helps boost the quality of talent, speeds up talent acquisition and hiring, and improves the way talent is brought into the organization and redeployed in the future.

Again, regardless of the business function, the candidate experience is paramount when sourcing and hiring talent. There needs to be a level of culture-building that extends to clients and candidates and how they perceive the business. Consider how the brand is perceived, down to the colors of the company logo. Are those colors present on the career page and job portal? Do candidates know who the company is and what it stands for? Recognizing and knowing those things goes a long way in building rapport with candidates.

In addition, what is the overall talent experience when applying for a job? Is it easy to apply for a job and is there an assessment? What type of assessment is it? Can it be completed via a mobile app or laptop? Is the assessment aligned with the candidate’s skillsets and the job itself? Does a candidate know if the organization aligns with them from an individual perspective? All those aspects help build up an amazing candidate experience.

Purposeful Work Is Fundamental to the FOW

The other aspect pertaining to the evolution of talent is purposeful work, which will shape the future of the workforce. It is a non-technological component of the Future of Work.

For many, work is a paycheck that puts food on the table for their family, helps pay for their children’s college, and funds vacations and other extra expenses. The concept of purposeful work fits into the idea of what we are doing with our lives. Is there a purpose behind the work that we’re doing? If we’re spending 10 to 12 hours (including commuting) at our places of employment, are we doing something that satisfies us as humans?

Purposeful work has become a crucial way to think about talent and the workforce. People want their work to be purposeful, which causes many to reevaluate where they are in life. They question what they’re doing with their lives. How are they working? Whom are they working for? How do they fit into the Great Resignation, or more appropriately, the Great Resettling? Many workers were either displaced or left voluntarily but will eventually resettle in some way. They may be doing more purposeful work by starting their own business or becoming an entrepreneur. Some become freelancers or contractors to suit a more flexible lifestyle.

Whatever the reason, purposeful work is going to shape the future of the workforce. This is an area that the Future of Work Exchange will always remain incredibly bullish on because it is a fundamental piece as humans to want to have a purpose in how we work.

Believe the Hype: Direct Sourcing is a Key Element of the Future of Work

I can remember a moment back in January 2020, an era that seems so very long ago. At that point, the world looked so much different: we weren’t so worried about a global pandemic, nor we were masking up whenever we left the house. We weren’t bombarded by 24/7 news on social media about mass suffering and sickness. And, as we know all so well know, the way we looked at our workforce was much, much unlike the way we perceive talent today.

Ardent Partners’ 2020 State of Contingent Workforce Management research study found that, when polled regarding their top priorities heading into the new decade, direct sourcing and talent pools were #1 and #2, respectively. There were many executive leaders that participated in that study who saw the writing on the wall: talent acquisition needed to change and so did the ways businesses engaged top-tier skillsets and expertise.

Call it omniscient, or call it plain luck; no matter how we describe these pre-pandemic insights, those forward-looking business leaders were onto something. In elegant, MSP-led programs in Europe years ago, direct sourcing took the form of “contingent RPO,” in which businesses built their own talent pipelines via pseudo-agencies that they controlled and operated outside of traditional staffing supplier relationships. So, while direct sourcing isn’t a new concept, it certainly feels like that when we consider the incredible growth of these programs and the attention and focus paid to the concept over the past few years.

In the business arena, ideas and strategies that attract so much attention are inevitably destined to fail to live up to the hype. There may have been a moment or two a couple of years ago when it seemed that direct sourcing could have headed down that same fateful path. However, it very much did not, due to three main reasons:

  • Talent pipelines and talent communities became the lifelines of businesses throughout the COVID-19 pandemic as they required flexibility and scalability regarding their workforce.
  • The candidate experience, which became ever-so critical, followed a core element in Best-in-Class direct sourcing programs: talent nurture capabilities, and;
  • Businesses required a steady flow of both active candidates and passive candidates to power through The Great Resignation.

Heading into 2023, the very realm of “hiring” will take on new meaning as businesses contend with a variety of issues that could impact their organizational pathways in getting work done…and, of course, merely surviving. The war in the Ukraine continues to rage and disrupts global trade. The Great Resignation is turning into “The Great Resettling” as workers begin to discover how they want their careers to unfold. The specter of an economic downturn hovers, with recessionary fears sparking precautionary layoffs and major transitions by organizations. And, yet another COVID winter surge is just up ahead.

For enterprises today, direct sourcing isn’t just a concept that’ll ease some measure of talent shortfalls. Direct sourcing is, and has been, a key element of the Future of Work movement. Whether it’s the ability to traverse omni-channel talent engagement, building deep, segmented talent pools, fostering core talent communities, or developing enterprise-wide workforce scalability, direct sourcing remains a powerful strategy as the world of talent and work continues to evolve.
