The Rising Tide of AI in Talent Acquisition

The impact of AI on business and its growing influence on talent acquisition was the topic of discussion during a recent Ardent Partners and Future of Work Exchange webinar featuring special guest Opptly, titled “The Rising Tide of AI in Talent Acquisition.”

Speakers Christopher Dwyer, managing director of Future of Work Exchange; Opptly’s Lori Hock, CEO, and Rebecca Valladares, head of operations, addressed how AI is changing the talent acquisition landscape. Dwyer shared that within the next 18 months, 74% of enterprises plan to leverage AI to improve the candidate experience. This is a sign of how much AI will play a critical role in attracting job candidates in the near future.

The following includes several key points shared during the webinar that show AI is not only here, but here to stay.

Framing AI for TA from Three Perspectives

When thinking about AI for talent acquisition, frame it in three perspectives: the enterprise (the business use case), the recruiter, and the candidate. On the enterprise side, it’s about improving hiring efficiencies through AI as well as improving diversity, equity, and inclusion initiatives. At the same time, AI can identify current skill sets and where skill gaps exist in the organization to better understand who and where to hire for those roles.

The recruitment side can leverage AI for the identification of various skills and expertise — a skills DNA assessment — to strategically pinpoint the type of candidate who can bring immediate value to the enterprise. More organizations are shifting to skills-based hiring where candidate experience and purposeful work can thrive.

Finally, AI can transform the candidate experience using chatbots to guide candidates more efficiently through the application process, as well as provide customizations and real-time engagement that attracts candidates and educates them about the business.

Transforming the Hiring Manager Experience

Because the hiring manager is making the final candidate decision, enhancing that experience with AI comes with several benefits. First, a qualified and accurate slate of candidates expedites making the decision about who to interview and ultimately hire. This has a positive impact on the experience itself, but also on the production and retention of hired candidates because the match is accurate from the beginning. If the AI on the front end of the process can provide the recruiter with the ability to be more thoughtful and deliberate about conversations with candidates, the hiring manager only benefits from that process.

It is important for recruiters to understand the hiring market, the available roles, and what types of candidates succeed in those roles. AI can sort through that data quicker and provide analytics around those areas for the recruiter and hiring manager in a more meaningful and consumable way. By bringing such business intelligence forward through AI, it bridges the strategic insights for the recruiter on candidate advisement that the hiring manager can leverage in making their final candidate decision.

Delivering Positive Impacts of AI on TA

First and foremost, HR, recruiters, and hiring managers can and should use AI to increase their talent pool and gain the broadest access to talent available. In this age of skills-based hiring, the extended workforce is critical to talent pool expansion, which creates further efficiencies through reduced time-to-fill rates that lead to cost savings.

An artificial intelligence area that should not be overlooked is continuous learning in a systematic way. AI is an enterprise asset that will improve and provide exponential value over time. Unlike past technological advancements where an organization implements the technology and utilizes it for five years before it’s replaced, AI technology grows and improves as the business evolves. As the business needs change, the use cases change. AI has a continuous learning value proposition where its performance for talent acquisition and talent management insights remains high.

Ardent Partners and Future of Work Exchange research in 2023 reveals that the significance of direct sourcing as an effective talent acquisition and workforce strategy is finally being recognized and embraced within the post-pandemic business landscape.

Stepping back to the cusp of 2020, before the world was compelled to retreat into shelter due to a global health crisis, “direct sourcing strategies” and “talent pools” had emerged as the top two priorities for businesses seeking to fortify their contingent workforce and talent acquisition initiatives. At that juncture, the concept of direct sourcing remained relatively niche, taking root in fewer than 10% of organizations. Fast forward to today, and the landscape has transformed. Nearly 30% of businesses across the globe have harnessed the power of a genuine direct sourcing program, with a noteworthy 17% of these enterprises entering the realm of “maturity” in terms of program duration (longer than two years). In a parallel vein, close to 10% of organizations have integrated direct sourcing into their strategies within the past two years. These statistics validate that the anticipation and momentum surrounding direct sourcing in 2020 were not mere hyperbole, but rather indicative of a seismic shift in talent acquisition that has overturned traditional candidate engagement and sourcing paradigms.

However, the story is even more nuanced. A compelling 52% of today’s businesses incorporate facets of direct sourcing into their larger talent-led initiatives without establishing full-fledged programs. This translates to a strategic embrace of specific components of direct sourcing, like talent curation or the development of talent pools, even before embarking on complete end-to-end programs that encompass all phases of the sourcing cycle. This incremental adoption signals a positive trend—a growing number of enterprises are recognizing the tangible value and manifold benefits of direct sourcing. This realization serves as a harbinger, pointing toward the full-scale implementation of comprehensive programs in the not-so-distant future.

The Next Era of Direct Sourcing: A Future of Work Exchange Research Sneak Peek

Just a few years ago, the majority of direct sourcing programs revolved around a near-simplified core of processes and strategies meant to assist the overall organization in developing flexible talent pools and talent communities. Since then, direct sourcing has become synonymous with the continued evolution of talent; businesses that desire deep organizational and workforce agility are actively harnessing the power of talent pools (and placing top candidates into the recruiting process) as a viable means of reducing talent acquisition costs, ensuring top-tier skillsets and expertise, and structuring a truly dynamic workforce.

Historically, direct sourcing delivers value by enabling (1) deeper candidate pipelines, without the need for staffing suppliers or intermediaries, 2) more active recruiting and engagement of known talent, such as “silver medalists” and past contractors, and 3) more savings, both hard (reduced staffing markups, more competitive rates, etc.) and soft (higher-quality talent, faster fill rates, stronger performance, reduced risk of bad hires, etc.). In essence, direct sourcing entails several key “phases” that comprise a larger and dedicated program:

  • Talent curation. Talent curators (often consisting of business leaders well-versed in talent acquisition and hiring) are responsible for identifying top-tier workers and “collections” of expertise and skills that can be tapped in an on-demand manner.
  • Talent pool development. Talent pool development involves grouping various types of candidates into an on-demand channel of known workers, such as retirees, alumni, silver medalists, past freelancers/contractors, and new candidates that are engaged via branded job portals.
  • Talent pool segmentation. By segmenting talent pools, businesses can better align new job or project requirements with available candidates. Talent pool segmentation most often involves the cross-section of candidates by geography/region, skillsets and expertise, compensation, certifications, etc.
  • Integration with core enterprise recruitment streams. One of the most critical pieces to direct sourcing is placing talent pool candidates into the main recruiting streams that hiring managers leverage to source new workers. Talent pools should be integrated and readily accessible in Applicant Tracking Systems (ATS), Vendor Management Systems (VMS), and other key talent acquisition and contingent workforce management platforms.
  • Talent nurture and communication. This deeper element of direct sourcing involves frequent communication with candidates in talent pools to ensure that they are properly engaged and show interest in potential employment. Talent nurture has become a critical piece of today’s direct sourcing programs, as businesses contend with the “Great Resignation” and a higher number of disillusioned workers that prioritize communication, empathy, and other non-monetary benefits.
  • Repeatable candidate engagement through company branding and other marketing facets. One of the essential items of direct sourcing is simple on the surface: how do we engage candidates and encourage them to opt-into our talent network? Leveraging job boards and job portals that reflect the company’s overall brand (specifically its color schema and notable design elements) and culture (social responsibility, etc.) are the ideal means of driving candidates into a network from which can be curated into deep talent pools. On top of this is the art of referrals, which, when automated, can allow existing candidates to refer like-minded and similar-skilled workers to join a company’s talent community.

While the above attributes are the veritable core of any direct sourcing program, the truth is that the strategy as a whole has evolved since it began its meteoric rise several years ago. Although even the most intermediary of efforts drive tangible value, there is so much more at stake for direct sourcing than cutting costs and expanding the overall talent pipeline.

Direct sourcing in 2023 is more than just the sum of its parts; in fact, what it represents is a near-alignment with the direct of business now and in the relative future. The labor market is still unsettled, while economic uncertainty (unfortunately) still rules the day. Businesses are in a continued war for talent, as unemployment sinks to historic lows and millions of job openings remain.

Too, the transformations happening as part of the Future of Work movement actively dictate that businesses shift their hiring strategies. All of these facets together represent a new challenge, yet, a new opportunity for direct sourcing: help enterprises cultivate a flexible and scalable workforce that drives true talent sustainability.

Revisiting the Core Tenets of Direct Sourcing

Direct sourcing has a permanent place here at the Future of Work Exchange. As businesses face the massive transformations of the world of work and talent, they will continue to require advanced strategies and solutions for finding and engaging top-tier skillsets and expertise. While we’ve spent a fair amount of time discussing the next phase of direct sourcing (“Direct Sourcing 2.0”), there are still many organizations that have yet to undertake the direct sourcing journey.

In the 2020 research study, The Direct Sourcing Toolkit, Ardent Partners and the Future of Work Exchange unveiled a series of recommendations and guided strategies for successfully developing and implementing a direct sourcing program. With so many organizations yet to undertake this journey, it is imperative to revisit these guidelines for direct sourcing success:

  • A deep understanding of total enterprise skillsets is required. No matter the industry, each organization is comprised of a collection of skillsets that, in aggregate, contribute to how work is done. Direct sourcing programs thrive on “skillset intelligence;” without it, initiatives lose their flair. If hiring managers understand which skillsets are in abundance or in high demand and which will be needed in the near future, building initial talent attraction strategies will be much more effective.
  • Integrated procurement, HR, and talent acquisition competencies are necessary for early-stage direct sourcing. The capabilities of these three units are required for a direct sourcing program to succeed: 1) procurement’s influence will drive hard cost savings through talent channel optimization, 2) HR’s impact will guide hiring managers and stakeholders to engage the strongest candidates, and 3) talent acquisition will drive the strategic vision for how to source talent based upon current and expected needs.
  • Focus on both brand and experience. The employer brand can be powerful in today’s labor market; many candidates want to ensure that they work for organizations that share their cultural and societal values. Also, the omnipresent notion of the “candidate experience” should guide direct sourcing processes such that job recruits experience a positive journey no matter if they are merely sitting in a talent pool or actively engaged for an open position or project.
  • Segmentation is more valuable than it initially seems. Segmenting talent pools may seem like a basic strategy; however, it can pay incredible dividends. Talent pool segmentation, be it via geography, compensation, skill, remote or in-person, certification, etc., allows hiring managers to quickly focus in on the talent required for a highly-complex project or initiative. Taking the time during the front-end of the direct sourcing process to segment talent pools can be hugely impactful to the overall program.
  • In direct sourcing, selecting and utilizing the right solutions is job one. The inherent power of today’s contingent workforce, human capital, and digital staffing solutions provides enterprises with the ability to automate crucial aspects of talent pool development and integrate these sources into the business’ broader talent acquisition processes. MSP solutions, VMS technology, and direct sourcing platforms all contribute to create a human- and technology-led direct sourcing program, helping to launch the initiative and ensure that all hiring managers have the ability to quickly access available talent pools.

Here’s Why Direct Sourcing Should Be The Top Priority for 2022 Workforce Planning

A few years ago, I began noticing a trend in the greater workforce industry: more and more businesses were eager to integrate “alternative” talent channels into their recruitment mix. By “alternative,” By this, I don’t mean adding new staffing suppliers or a “touch” of talent marketplaces here-and-there…this was the beginning of a full-on progression of talent engagement that is actively culminating in a reimagining of talent acquisition and workforce management approaches.

As said many times here on the Future of Work Exchange, the top two priorities for businesses entering 2020 were, respectively, direct sourcing and talent pools. These two inherently-linked attributes, at that time, represented a way for businesses to blend new channels of talent into their existing expertise network by developing “BYOT” (Bring Your Own Talent) pools, freelancer benches, and more formally integrating talent marketplaces into recruitment stream (i.e., new requisitions having the ability to pull talent from marketplaces and direct sourcing channels connected to the VMS or HRIS platform).

The COVID-19 pandemic presented a two-fold opportunity for businesses in regards to this “reimagining” of talent management: curate top-shelf talent and expertise for when the need arose to utilize these highly-qualified skillsets, and, nurture and foster curated candidates in such a way that they felt connected and engaged to the employer culture and brand, so that when they were required for a critical project or initiative, they would be more likely to accept an assignment. The main business workforce strategy was direct and simply, yet incredibly difficult to execute: create true workforce scalability.

The Power of Talent Communities

As we wrote last week here on the Future of Work Exchange, there are many innovative platforms today that are changing the dynamics of talent engagement and workforce management. No longer can enterprises traverse the transformative landscape of talent on their own; technology is no longer the wild card for better enterprise outcomes, but rather the foundational core of how businesses can optimize how work gets done through the power of top-tier talent and expertise.

The very concept of “talent communities” lies somewhere within the power of talent pools (via direct sourcing strategies, and, more specifically, talent curation), the global reach of talent marketplaces, and the continued progression of digital staffing technology. These attributes, combined with the evolution of core workforce management technology (such as Vendor Management Systems and extended workforce automation), present business leaders with something that they’ve truly never had before: the ability to build dynamic, on-demand communities of talent that are comprised of various types of workers that can be engaged in such a way that they drive real workforce scalability.

We’ve all heard various phrases tossed around the past several years: talent pools, talent clouds, talent channels, talent marketplaces, etc. In some way, they are unique depending on usage and purpose. However, many more times, they are similar in scope and deliver exactly what drives real-time responses to new enterprise challenges: agile talent. [While I’m aware that these phrases, over time, have come to mean different things to organizations, the evolution of the labor market and its corresponding technology means that “community” is an ideal catch-all term. The one caveat to talent communities is whether or not they are public or private.]

Talent communities, then, can be described as any network a business relies on to engage talent, foster collaboration with independent workers, and augment the overall breadth of the extended workforce. Contemporary direct sourcing technology allows users to build deep networks that resemble social channels in which businesses can both nurture and engage talent, while today’s VMS and extended workforce platforms offer functionality for injecting that talent directly into organizational recruitment streams. Talent marketplaces, while also offering end-to-end workforce management automation, also play a pivotal role in pushing talent from their networks to directly where hiring managers need them.

Together, these solutions offer businesses the opportunity to build robust talent communities that serve several purposes, including:

  • Creating a groundswell of skillsets and expertise for ongoing talent acquisition initiatives. Just knowing that businesses can leverage on-demand accessibility to top-shelf talent means that any new project or initiative will be supported with the necessary skillsets for completion. In an ongoing war for talent and amidst the so-called “Great Resignation,” many business leaders can be assured that critical objectives will leverage the best-fit talent when, where, and however it is required. Many industries today are facing staff shortages that are draining revenue, alienating customers (and consumers), and, worst of all, destroying productivity. Agile skillsets available in near-real-time? A boon for the enterprises that are feeling the ramifications of “The Big Quit.”
  • Driving true workforce scalability. “Scalability” took on new meaning during the early months of the COVID-19 pandemic. Some businesses faced a revenue shock that forced them to lay off chunks of staff, while others experienced a spike in demand for products and services. The extended workforce became the de-facto face of scalability, and one reason that direct sourcing and talent pools took on such a high profile was that enterprises had the ability to tap into an engaged community of workers that were ready for new opportunities. And, as the ebb-and-flow rollercoaster petered out for some organizations, the temporary staff they had leveraged were free to take on new projects with other businesses.
  • Contributing to diversity, equity, and inclusion (DE&I) initiatives. Let’s say it once more (with feeling!): a diverse talent community is the deepest talent community. A common refrain here at the Exchange, the realm of DE&I should never again be considered a “check-a-box” initiative but rather a way to showcase new voices and new talent that will contribute greatly to the greater organization. By attracting and engaging underrepresented voices, businesses effectively ensure that they tap into the innovation that these workers can bring to critical enterprise projects and objectives.
  • Fostering a level of engagement with talent that helps to develop a better overall candidate experience. The concept of the “candidate experience” didn’t begin during the era of COVID, but well before the crisis. However, the pandemic and its continued labor ramifications (yes, the Great Resignation) exacerbated the criticality of the overall talent experience; business leaders have been pumping more time, energy, and resources into building and curating deeper talent pools by leveraging the power of the employer brand and all that is associated with it (positive culture, spirit of charity, social responsibility, etc.). Too, an enhanced level of candidate engagement is often what is needed to sway passive candidates and convince them to join a talent community.
  • Improving the overall hiring manager experience. Often overlooked because of the bullet directly above, there should be tremendous focus on the overall hiring manager experience, given that these leaders are the ones that are at the forefront of talent engagement and talent acquisition activity. Hiring managers are facing somewhat of an existential crisis: they, too, are feeling the anxiety of staff shortages with added pressure from several stakeholders and functional units to find each department a top-tier level of talent in a short amount of time. Talent communities give hiring managers a built-in leg up on their engagement activity, enabling with them on-demand access to a network of pre-vetted, known, and highly-skilled candidates…making their overall experience that much more seamless (and positive).

We experienced first-hand what is was like to live in a business world perpetuated by uncertainty and consistent worry over the future. The necessary agility required by businesses to navigate the first year of the pandemic was driven by initiatives that began before the crisis took shape, such as utilization of direct sourcing strategies and digital staffing channels. We’ve been learning (actively, mind you) that thriving during the second full year of the pandemic occurred mainly in those organizations that realized the power of talent communities would provide longer-term and deeper workforce scalability whilst boosting initiatives around DE&I, emotional connections to candidates, and the development of networks that would amplify the workforce agility that is now a prerequisite to moving onto yet another year that will be challenging given the evolving nature of a public health crisis that seems to throw roadblocks even when things seem hopeful and optimistic.
