“Perceptive Hiring” is the Future of Work

The world of talent will never be the same. Entering Year Three of a pandemic that has transformed the way we all think about both business and our personal lives, the average enterprise cannot leverage what are now archaic means of hiring to find the necessary skillsets and expertise to thrive in an increasingly globalized corporate arena.

The Great Resignation continues unabated. The Talent Revolution is at hand, with workers across the world becoming more aware of their desire for flexibility, empathy, and purpose. Although unemployment is at a near-53-year low, businesses are finding it harder than ever to fill both tactical and strategic roles.

The hard truth we face as business leaders is this: it doesn’t matter how much we increase compensation or how many additional perks are bult into job offers. Workers today need more than “smart hiring” strategies for reachout, engagement, and negotiations. Those attributes that were mentioned above (flexibility, empathy, and purpose) are not going to be streamlined within what we call smart hiring.

We need more…so much more.

Enterprises today are flush with data and information. This is a critical, “table stakes” aspect of the new world of work, as the ability to harness powerful data from VMS, ATS, CRM, HRIS, direct sourcing, and other platform sources enable hiring managers and other business leaders with “smarter” talent engagement and talent acquisition capabilities. Advanced technology today provides executives with the necessary intelligence to understand who the best candidate may be for a particular role and project (by analyzing work history, expertise, skillsets, certifications, etc.), augmenting with additional data (such as diversity information) to present an ideal professional that should be hired.

In essence, this has always been a goal of “total talent management,” in which the very realm of total talent intelligence (gleaned from both contingent and FTE workforce management systems) assists hiring managers to make quicker decisions based on the knowledge of the company’s overall talent pool.

The above aspects (total talent, diversity, skillsets, expertise, etc.) are all complementary pieces to the new era of workforce engagement. Businesses frankly cannot survive in a truly disruptive labor market without these modes of talent intelligence, given that staffing shortages have become an unfortunate norm.

However, back to the point above about “needing more”: if we think about how far we’ve come in regards to splicing data into talent engagement, how innovative artificial intelligence and machine learning have come, and just how advanced our workforce management software systems are, it’s pretty incredible to think that we don’t have to spend days analyzing resumes and pontificating about the qualities of dozens of candidates for a single job. All of that work has been automated and augmented (the Future of Work, right?). If we could just take that a step further, take those processes and embed even more data and insights…what would happen?

We’d transform “smart hiring” into “perceptive hiring,” in which more than just workforce history, skillsets, and expertise factor into a candidate being matched to a job or position. There are so many factors that play into the human elements of today’s business professionals, including their soft skills, workplace preferences, culture, and other elements of candidates as people and not just profiles on a screen.

How can we ensure that 1) the candidate will adapt and/or evolve to the enterprise’s culture, or, 2) that the business is a great cultural fit for the candidate? It’s not a one-way street anymore; we’re in the middle of a Talent Revolution that has resulted in workers becoming the gatekeepers to their own professional futures. We’d perceive more from the candidates and their personas beyond the traditional measures of hiring. We need to continue thinking about the best possible ways to find and retain key talent, especially in the face of The Great Resignation, however, we should also want our workforce to be a product of, well, more.

Four-plus million people have been voluntarily leaving their jobs since October of last year…and it’s not just a compensation issue. Workers are humans, and humans can suffer from burnout, anxiety, and a lack of engagement with positions that don’t satisfy a larger purpose. The pandemic and its fallout changed many of us, changed the way we think, operate, and, most importantly, speculate about the future. Candidates want more than a well-paying gig…they want work with a purpose that satisfies something deeper.

If we could leverage AI, next-gen analytics, and new innovations to spark a deeper perception of candidates, we would have the ability to solve talent retention issues and ensure that the workforce was tethered to a workplace culture (as well as the work itself) that met these necessities. This profound perception of candidates, linked to the smart hiring strategies and technology we have today, will become a way to develop and foster a strong, engaged workforce in the face of evolving times.

In essence, perceptive hiring is not “this worker is the ideal fit for this role,” but rather “this person is the ideal fit for this role.”

The Ultimate Value of Direct Sourcing

Successful direct sourcing programs have made a large impact on the quality of the overall workforce by achieving better alignment between an organization’s needs and the best available talent than alternate recruiting methods. However, the competitive advantage in talent recruitment that the early adopters of direct sourcing have gained will begin to yield as more new programs are launched each year.

The 55% of businesses that are currently running some form of direct sourcing programs today are utilizing talent pools and talent communities as a viable means of building talent pipelines, reducing talent acquisition costs, ensuring strong skillsets and expertise, and structuring a truly dynamic workforce. Direct sourcing enables a business to act as its own recruitment firm and leverage the power of its brand to attract desired workers to its centralized talent pool. The same holds true for other candidates that have been vetted in some form and are “known” by the hiring team (i.e., “silver medalists,” retirees, past contingent workers or freelancers, etc.), or were targeted for curation based on their current job experience.

Beyond the candidate relationships, direct sourcing allows a business to leverage (and manage) its culture and brand to attract recruits that are easily engaged for future projects and initiatives. Hearing long-employed (and loyal) HR and business professionals discuss the traits and culture of their organization is a more significant and credible way to learn about a potential employer than through the words of a recruiter with a commission on the line. The informal testimonials of the internal hiring teams can effectively build engagement and ultimately, worker loyalty.

While the talent curation part of direct sourcing typically takes time to develop, most organizations possess an innate ability to identify strong cultural fits and highly-desirable skillsets. Additionally, the ability of internal recruiters, HR, and hiring managers to collaborate and tailor job searches to a unique team, manager, project, or location is unmatched when dealing with outside recruiters. The level of nuance can be akin to the difference between a surgeon and a butcher. The ability to increase recruiting precision can be particularly valuable when businesses are managing specific diversity, equity, and inclusion initiatives.

One other notable attribute of direct sourcing is that it avoids the heavy price of fully-loaded talent acquisition costs charged by outside firms. While successful direct sourcing programs reduce talent acquisition friction and costs in the short-term, as businesses continue to devote resources to it, they will find these programs can also transform how work is done. And, in a world that has become more digitized (especially in the HR and talent arenas), direct sourcing is fast becoming table stakes for businesses that are actively pursuing workforce agility.

The “Heart” of Workplace Culture

Earlier this year, the Future of Work Exchange featured a piece that discussed why the Future of Work movement required more humanity:

“This is where the “human element” enters the picture. Today’s business leaders don’t have to wrap every one of their approaches in a sheen of empathy, they just need to integrate more humanity into how they manage and structure their workforce, as well as how the overall enterprise gets work done. This transformative strategy towards leadership requires a bit of “reimagination” and a dedication to emotions and being purposeful with those emotions.”

Today’s business leaders have been bombarded with recommendations from both sides of the Future of Work coin, feeling they must improve their technology utilization and acumen and enhance they way they manage and lead. It’s the type of pressure that can be too much to bear, especially considering that 1) we’re still in the midst of a pandemic, 2) there’s a war raging on the other side of the world that is both a humanitarian and economic crisis, 3) supply chain disruptions are still the norm, and, of course, 4) a tight and competitive labor market is one giant staffing nightmare (hello, Great Resettling!).

But, the truth is this: no matter how much like it feels we’ve returned to “normal” in some aspects of our lives (back to concerts? Movies? Restaurants?), the business arena is one that will forever be altered by the many Future of Work accelerants that transformed it over the past near-26 months. And it cannot be said loudly enough: the workplace itself has changed and must continue to change in the months ahead.

There’s a “heart” in the center of every organization, one that beats in tune with the way the enterprise treats its workforce, partners, suppliers, and customers. A once-in-a-lifetime pandemic forced us, as people, to give more heart to ourselves and each other. We’ve seen this in parallel with many businesses around the world…but there are too many out there that haven’t bought into this concept. The Future of Work, in 2022, is about empathy. It’s about emotional intelligence. It’s about the humanity within ourselves, our leadership, and our workforce. It’s about the way we treat each other when things are great…and when things aren’t so great.

That beating heart at the center is reflected in workplace culture. It’s reinforced by the way leaders allow staff the flexibility they need to get work done and be normal, functioning humans, parents, caregivers. We’ve talked about conscious leadership, empathy-led leadership, and other non-technological shifts that have welcomed the Future of Work into businesses across the world. The best workplace cultures are ones that prioritize enterprise values and support “beyond-perk” attributes for their staff, such as hybrid work models, true flexibility, and behaviors that reflect corporate, ethical, and social responsibility.

The heart of workplace culture must pump with purpose, fueling both leaders and workers alike with a sense of inclusion, diversity, and wellbeing. These non-technological attributes, when combined, form the foundation of a corporate culture that is appealing to new and existing workers, helping to redefine talent retention. And, critically, in a business arena in which approximately 43%-to-47% of talent operates remotely (according to Ardent Partners and Future of Work Exchange research), the permeation of a positive and human workplace culture means that even staff that aren’t in the physical location will benefit from this major shift in business leadership and corporate transformation.

Given the current challenges to find and retain top talent, leading HR organizations are investing in ways to improve the “candidate experience” (similar to the “customer experience”), where every aspect is designed to be positive, engaging, and beneficial to the recruit.

In a market where the candidate holds more power than ever before, compensation and benefits, employment perks, AND the employer’s credentials (i.e., brand, culture, vision, values, etc.) can play a major role in attracting a qualified candidates. This will continue to be true as an increasing number of candidates are incorporating their personal views on an organization’s culture and brand into their decision-making.

While the candidate experience is critical, the hiring manager experience should also be considered. Hiring managers are often on the front lines of the war for talent and must account for:

  • The specific needs of each role, position, and project.
  • The intricate requirements of a multifaceted talent acquisition strategy that balances direct hire, job boards, talent marketplaces, staffing suppliers, etc.
  • The necessary data and intelligence to make faster, more educated talent and hiring decisions.
  • The proper balance between the human touch, automation, and third-party services, etc. that can be used to find, engage, and source high-quality talent.

Traditional recruitment is not typically seen as scalable due to the manual work often associated with it, while direct sourcing relies heavily on hiring teams to drive activity, scalability, and value. Just as HR leaders are realizing that candidates should be treated like customers, hiring managers also need an experience that is seamless and boundaryless.

Business and HR leaders must also arm their hiring managers with the necessary resources, technologies, and capabilities to effectively tap into different talent pools without the worry of internal barriers or archaic inertia. A Conversation with Colleen Tiner, SVP of Product Strategy at Beeline

Beeline has long been a pioneer in the world of workforce management technology. I had the opportunity to chat with Beeline’s Colleen Tiner, a visionary executive specializing in human capital management technology. She leads Beeline’s business, product, and partnership strategy functions to identify, assess, and drive collaborative development of new solutions that create value for every Beeline customer.

Christopher J. Dwyer: You’ve experienced first-hand how the past two years have played out for businesses regarding their workforce, talent, operations, etc. What has surprised you the most as you look back?

Colleen Tiner: The speed at which companies adapted to change successfully has been remarkable. Some companies, like those in logistics and technology, were faced with unprecedented demands for talent at unprecedented speed. We saw great resilience within our clients because they maximized technology, leveraged their mature supply channels, and implemented new innovative strategies like direct sourcing. The past two years, while a difficult time for many, has also been a catalyst for innovation and business transformation.

The imbalance of demand and supply for skills combined with wage inflation has also been a catalyst for significant bill rate increases. In IT, throughout 2021 we saw supplier bill rates increasing steadily about 2.5% to 3% over the prior year. In light industrial, we saw rates increase by double digits between 11% and 13% over the prior year. This really shines a light on how the processes of building rate card models is outdated. Many clients are examining how to shift to dynamic rate negotiations based on market trends, which makes real-time market rate analytics for bill and pay rates more important than ever.

CJD: We’ve seen so many accelerants over the past two years, from remote and hybrid work to the focus on talent quality. What does this say about the current “state of work”?

CT: Talent acquisition teams, procurement, and their business stakeholders are looking to technology to enable them to “do more with less.” We have not seen this let up. In this new state of work, finding quality talent, bringing them into the organization, and getting them engaged and productive as quickly as possible is the top priority. If you can’t support your business strategy with the talent you need, cost savings is moot. This is giving way to creativity in upskilling and cross-skilling, and to relaxing previously exclusionary requirements like specific degrees and certifications. I see a real “talent-first” approach to contingent workforce programs – of course compliance and cost control are still relevant, but they aren’t the only purpose. HR and procurement leaders have become strategic business partners to their stakeholders.

CJD: A year ago, Beeline introduced its Extended Workforce Management platform; how does it differ from the VMS functionality that the solution is known for?

CT: A typical VMS centers on the requisition, automating workflow and enforcing policy rather than fulfilling the skill needs of the business. CJD: If there’s one big thing we’re not thinking of right now regarding the Future of Work, what is it?

CT: We need to dig deeper on the talent scarcity assertion. Is it really that talent and skills are scarce – or are the skills and talent there and we are just not opening our minds and processes to meet them where they are? Are the strategies being used to find, attract, and evaluate talent outdated? Do you treat your connections and channels to talent as “lead sources” or do you treat them as one-and-done processes? When you have 50 candidates for any position, do you choose one and let the others fall back to the competition or do you explore connections to other needs? Are the processes we use for communicating opportunities, interviewing, and engaging talent making companies clients of choice? Are your requirements for skills speaking the same language as the talent you are seeking or are you alienating great talent by having outdated requirements?

If You Don’t Have a Chief People Officer, Now Is The Time to Hire One

The “Chief People Officer” isn’t exactly a new type of leadership position, but it doesn’t necessarily have the same history as the Chief Finance Officer or Chief Procurement Officer. At the end of the day, however, this “newer” role may be the most critical for enterprises as we exit and “enter” an intricate period in business history.

Many organizations believe that the Chief Human Resources Officer (CHRO) and Chief People Officer are essentially the same role; while some businesses’ job descriptions of these positions may be one in the same, we are beginning a phase in corporate America that requires more than HR responsibilities in a CPO role…

…which brings us to the topic at hand: if you don’t have a Chief People Officer, you need one.

Let’s review what’s happening in businesses across the country (and the world) right now:

  • Over the past several months, an average of four million workers have voluntarily left their organizations in a movement called (as we all know by now) “The Great Resignation.”
  • While the above may seem like it’s linked to compensation, it’s actually a “Talent Revolution” in which professionals desire joy, flexibility, and more purposeful work.
  • The rate of globalization, combined with an uncertain labor market and pandemic-fueled volatility, means that enterprises need to “future-proof” their operations by harnessing the power of data and artificial intelligence.
  • There is now, more than ever before, a laser-like focus on just how flexible organizations can be in regard to its workforce, technology, and overall business thinking, and;
  • Most importantly, it’s an enterprise’s people that will lead them to the next great era of innovation and success.

Executive HR roles are now focused on developing a proper workforce culture while balancing diversity, equity, and inclusion (DE&I) initiatives, on top of extreme staffing shortages that have long been a hallmark of the economic recovery phase during these pandemic times. To throw even more into the equation, particularly how to combat The Greatest Resignation, develop a flexible workplace environment, foster purpose across the staff, and introduce next-generation analytics into the fold, well, it’s clear that there needs to be a role that blends HR-oriented expertise with a progressive series of skillsets that can transform the greater organization from technology, intelligence, and talent-led perspectives. (I’m fully aware that many organizations blend the CHRO and CPO roles into one, and the enterprises that do this effectively converge many of the best capabilities of each position for maximum value.)

The Future of Work in 2022 dictates that enterprises reimagine how they get work done, especially considering the fundamental transformations happening within the realms of talent, technology, and overall business thinking. The Chief People Officer can be a catalyst for “rebooting” the very notions of work, helping the greater organization foster a dynamic culture of inclusivity and flexibility while preparing it for the ongoing transformations happening today:

  • The Chief People Officer role can be the champion of all things related to diversity, equity, and inclusion (DE&I) by advancing initiatives that may be “stuck” in other functions due to a focus on business operations (and staffing shortages).
  • Many of today’s CPO roles center around data and intelligence; in a business arena that runs on insights, the Chief People Officer can be incredibly impactful by leveraging predictive analytics, AI, scenario-building, candidate assessment and validation tools, and other progressive analytics platforms to formulate a workforce strategy that is founded on intelligence (a powerful initiative that translates into better alignment between the greater organization’s culture and available candidates).
  • A Chief People Officer can be a “coach’s coach” for conscious leadership, empathy-led management, and other “human” elements of the next-generation business leader. There’s been so much discussion lately (ahem) regarding the emotional elements of the workforce and how leaders should be in tune with those as it seeks to better manage its staff. As such, the CPO can effectively measure the emotional facets of the enterprise staff, communicate shortcomings and issues to leadership, and develop a plan to ensure human needs are met in the future.
  • A formidable task, for sure, but the Chief People Officer can be critically valuable in spearheading talent retention efforts. The United States is actively averaging 4+ million resignations since November of last year; if the CPO can tap into what is haunting workers and their ambitions, it can be an invaluable resource for remedying major issues that are causing talent to up and leave the enterprise. The Chief People Officer can be adept at solving employee burnout problems, developing enhanced career development plans, and pinpointing areas of growth
  • Most importantly, the Chief People Officer of 2022 can be a dynamic executive leader that can influence how work is ultimately done. What is the best pathway ahead during today’s unique pandemic times? What is the best remote or hybrid work structure for the organization? How does the business combat The Great Resignation? What’s the ideal means of investing in the workforce from career development and emotional perspectives? How can the enterprise better leverage data, intelligence, and insights to execute enhanced and educated hiring decisions?

AI, Direct Sourcing, and the Future of Talent

An employer’s brand can be a catalyst for talent transformation because it can be used to attract talent and maintain an allure as non-FTE workers shift in and out of enterprise projects. Our research shows that:

  • Nearly 70% of businesses plan to leverage AI-based tools for candidate assessment within two years. With more candidates operating in a remote environment, businesses require better means to ensure that their potential hires actually possess what is represented in their resumes and history.   • Sixty-four percent (64%) of enterprises plan to use AI to solve talent retention issues. There are more open positions in the United States than at any other time this century. HR, talent acquisition, and procurement leaders and their teams need the insights required to more accurately forecast what their workforce will look like in the future, given economic and organizational changes. Predictive retention data, modeled within direct sourcing programs, can augment how and when businesses engage talent pool candidates and what skillsets should be targeted in upcoming recruiting marketing campaigns.
  • Diversity, equity, and inclusion initiatives will be boosted with next-level intelligence over the next two years. DE&I remains a critical piece of direct sourcing and talent acquisition overall. In 2022, roughly a quarter of all businesses utilize AI within direct sourcing for DE&I purposes (27% for worker diversity data and 24% for general diversity and inclusion insights). More than half of all enterprises plan to use AI to drive these initiatives over the next 24 months. Businesses that invest in developing AI-led data collection will be able to cast a wider net within the realm of diversity, capturing gender, culture, background, neurodiversity, etc. These insights can provide hiring managers and executives with the intelligence needed to monitor and improve DE&I initiatives.

Two Years Later…

In some regards, it feels like it was just yesterday. To some of us, it feels like forever ago. On March 11, 2020, the World Health Organization declared the COVID-19 pandemic and began what was (and continues to be) a tumultuous disruption on all things related to both our personal and professional lives.

Do you remember that week? I’m sure you do. The rampant confusion, the anxiety, and the uncertainty? Do you recall the moment it “hit” for you? Was it that week, or was it when your company instituted an immediate work-from-home policy? Was it the moment that your kids were forced to stay home from school?

We all have our own stark reminders and memories of the earliest days of the pandemic. I remember picking up my son’s ride-on truck at a local fix-it shop; the owner, a retired industrial mechanic, asked me to keep a distance and had a surgical mask in his fleece pocket. “I’m closing down the shop for at least the next 30 days,” he told me as I was leaving.

There was a haze over our family that Friday, when the country began to panic-buy items at stores (we certainly remember this, right?). My wife and mother-in-law went to our local Target and came back with $400 in various household staples. The moment it really sunk in, however, was reacting to a robocall from the town’s school superintendent, who stated that the following week’s classes were canceled in lieu of the emerging health crisis. It was only a matter of days before my kids began their first days of remote learning, not to return to a classroom for nearly nine months. And it was only a little a month from then when my uncle, a person whom is ingrained in many of my childhood memories, succumbed to COVID in April 2020. I look back, too, on the day of his funeral, an overcast morning in which limited members of my family would be masked and several feet apart around his grave site, something I know so many of you experienced, as well.

No matter where you were on March 11, 2020, there is no doubt that the pandemic touched your life in some profound manner. When we look back on two years of disruption, transformation, uncertainty, and trauma, there are various ways that we, as humans, have been changed. I’ve often said (many times on the Future of Work Exchange Podcast), that it’s incredibly tough to point to a “silver lining” during a pandemic that has killed over 6 million people across the world. I’d rather think of it this way: we were forced into change, both personally and professionally, and from that, our world was transformed. Think about how many facets of everyday work life have been altered; think of the Future of Work tenets that were rapidly accelerated over the past two years:

  • Diversity, equity, and inclusion (DE&I) becoming the preeminent, non-technological components of the Future of Work coming to bear.
  • Remote and hybrid workplaces not only serving as lifelines for business continuity, but dramatically transforming the way enterprises think about how they get work done.
  • The extended workforce not only rising in size and prominence, but also in strategic value: 82% of businesses in Future of Work Exchange research stated that the non-employee workforce served as a means of flexibility and agility during the most trying times of the past two years.
  • The criticality of “flexibility” in all of its forms permeating throughout the symbiotic world of talent and work.
  • The rise of empathy-led leadership and business leaders integrating more “human” elements into how they manage their workforce.
  • More emphasis on the overall experiences of both candidates and hiring managers as they traverse both a “Great Resignation” and a “Talent Revolution.”
  • The continued importance of digital transformation, especially as the events of 2020 forced businesses to operate without traditional in-person processes in place.
  • “Recruit from anywhere” becoming a viable, trusted, and powerful way for businesses to leverage talent marketplaces, digital staffing, direct sourcing, and enhanced candidate outreach to find, engage, and source top-tier talent.
  • Direct sourcing emerging as perhaps the most innovative, talent-led strategy within the talent acquisition spectrum.
  • Purposeful work becoming a foundation of how workers and professionals plan the next steps of their careers.

In totality, the past two years have been a time of trauma, disruption, and loss. They’ve also sparked a revolution of talent, a reimagining of how work gets done, and new applications for technology and innovation.

Moving from Direct Sourcing 1.0 to Direct Sourcing 2.0

Direct sourcing has dominated discussions around talent, work, and staffing for the past few years because, when executed well, it can deliver incredible value to the greater organization through hard benefits (such as cost savings and a quicker average time-to-fill rate) and soft benefits (greater talent quality, better engagement with highly-skilled candidates, etc.).

As the overall labor market evolves in the wake of rising worker resignations, smart businesses will prioritize the need for deeper assessment and validation of skillsets and place a greater emphasis on the candidate and hiring manager experience.   • Harness the power of AI to more effectively validate candidates’ skill, expertise, fit, and overall alignment. Candidate assessment can be enhanced and improved by adding AI capabilities into the mix. Managers simply do not have the time, resources, or energy (especially in today’s frenetic market) to deal with a “bad hire.” Virtual recruiting has made skills validation more difficult and candidate fraud more commonplace. AI-led direct sourcing tools can augment the way that enterprises gain peace of mind over who and how they engage candidates before hiring.
  • Nurture talent pool candidates with next-generation strategies that take into account timing, trust, and mobile-enabled messaging. Sometimes it is not just how frequently hiring managers communicate with their talent pool candidates, but when they do so that can make a world of difference in the ability to “close” a candidate. Talent nurturing within Direct Sourcing 2.0 programs entails more advanced approaches including text-first messaging, better and deeper communication with candidates, and outreach that can build trust between employer and worker.
  • Scale direct sourcing to become a repeatable set of processes that can drive value across the full enterprise. Direct sourcing programs typically start small, with a specific segment of worker categories before expanding into other critical areas of the enterprise. Direct Sourcing 2.0 is the culmination of expansive, innovative strategies and solutions that can take direct sourcing to the next level by increasing the number of high-impact, talent-based positions that fall under the scope of the program.

The path to Direct Sourcing 2.0 is also rooted in the idea that data should drive talent-led decision-making. Most next-generation direct sourcing programs leverage AI-driven functionality to enable a more robust picture of available skillsets, improve the matching of available skills with open positions and project requirements, streamline the assessment of candidate skills and expertise, and enhance worker intelligence. The majority of businesses see AI and advanced analytics as a catalyst for Direct Sourcing 2.0 over the next two years.
