The Four Trends That Will Shape the Way(s) We Work in 2024

By now, we’ve all heard the many elucidations on the year ahead. From predictions and financial outlooks to economic forecasts and market guesses, there are so many thoughts on how the next twelve months will unfold from business, talent, technology, and leadership perspectives.

So, essentially, we’re in for another year in which the Future of Work movement will continue to reshape and transform the very ways we think about how (and why) we work.

2023 was a watershed year. Artificial intelligence fully sped its hype train in circles around both business and consumer personas, while dire-then-rosy-then-dire-again-then-optimistic economic outlooks pushed all of us onto a nonstop financial rollercoaster. The labor market remained (and remains) a tad volatile, even though it’s showing signs of slowing steadily based on jobs data heading into the final five or six weeks of 2023 (with an approximate 12%-to-14% drop in job adds in December from November).

And then there’s cooling inflation, as well, which will (hopefully) contribute to a strong economic year as a better balance between supply and demand converges with a full year of economic and labor market consistency.

  • ServiceNow and AWS announce a strategic partnership to integrate artificial intelligence (AI) capabilities into business applications. This collaboration aims to leverage AWS’s machine learning services to enhance ServiceNow’s platform, offering users advanced AI-driven functionalities for improved business processes.
  • Former Paychex CFO Efrain Rivera joins Magnit’s Board of Directors. With his extensive experience in finance and strategic leadership, Rivera is expected to contribute significantly to Magnit’s growth and development initiatives as the industry giant continues to innovate around its array of extended workforce solutions.
  • While jobless claims increased slightly by 7,000 to 218,000 last week, the overall number of individuals in the U.S. collecting unemployment benefits reached its highest level in two years. Totaling 1.93 million in the week ending Nov. 18, the stat is the highest it has been since late 2021. The rise in continuing unemployment claims may indicate challenges for those already unemployed in finding new work, signaling some softness in the otherwise resilient labor market amid slowing hiring and fewer job openings.

A “Quiet” Place: The Toxic War Between Workers and Management

I don’t have a TikTok account, but one of my colleagues was nice enough to pass along a video in which a worker confronts a colleague that is in the midst of “quiet quitting” and eating pretzels while sipping a large Starbucks coffee.

“If the company isn’t willing to invest in me, I’m not investing in the company,” said the actress. “Nine-to-five is more than enough for me to give them.” Quiet quitting, at its core, is simply performing a job without going above-and-beyond.

“Quiet firing,” on the other hand, translates into an organization knowingly looking over workers for promotions, ignoring their demands and needs, severe micromanagement, and a wide range of passive aggressive tactics. These ideas are leveraged to “encourage” an employee to quit without the company having to pull the trigger on a firing or layoff.

And in case you’re wondering: TikTok may have reignited these two very toxic notions, but these certainly aren’t new concepts. Quiet quitting and quiet firing are two strategies that have been utilized by workers and management (respectively) for decades.

A worker pumps in over 50 hours a week, investing more of themselves than they’d like, even though there hasn’t been a pay increase in years. They trudge along, unhappy, and hope that salvation is on the horizon. A pandemic hits, emotions swell, and the realization hits: “Why am I doing this?” The worker eases off the gas, puts in the bare minimum, and quietly “quits” while presumably seeking a new role at a different organization.

It’s not such a far-fetched story. And it’s absolutely not a new idea. Nor is quiet firing, for that matter. What these both are, however, are part of a toxic war between the workforce and management that will only get worse if something doesn’t change.

The Great Resignation heralded a shift in “power” that meant workers held more cards when it came to their futures. With millions of professionals voluntarily leaving their jobs every month for well over a year, businesses were left with not only extreme staffing shortages, but a sense of resentment, as well. And now, the negative feelings on both sides are resulting in passive aggressive strategies that are impacting the labor market, as well as the delicate balance between worker and management, in a negative way.

So, the question remains: how do we solve this problem? Is there a cure to quiet quitting? Is there a solution to ensuring that quiet firing does not become a way for leaders to phase out employees?

There is no silver bullet here, nor is there a one-stop strategy that can solve these woes. The truth is that business leaders already have the tools to combat this issue…that is, if they can become conscious leaders that are in tune with their talent.

The hallmarks of conscious leadership, including empathy, the understanding of purpose, communicating value, and prioritizing wellness, are all surefire means to attack the roots of the quiet quitting problem. A business leader that is truly in tune with its team can understand the core causes of the emotions that lead to quiet quitting, particularly burnout, a lack of purpose, and a lack of clarity regarding career development.

And as for quiet firing? It’s been happening for years and management teams must understand that most, if not all, workers desire clarity and communication…especially in a Great Resignation-fueled business arena. Today’s talent must be managed much, much differently than in years past due to Future of Work-driven shifts in how work is optimized.

Honestly, enterprises cannot afford to play the quiet firing game when talent has become such a powerful competitive differentiator. As The Great Resettling plays out and The Great Resignation is in the rear-view, management teams must leverage conscious leadership strategies to understand how the workforce perceives its role within the greater organization.

There is a measure of humanity that is at stake here. Workers want to work and want to succeed, and business leaders only benefit from the value that this success brings. Now is the time to bridge the gap and begin the long process of ending a toxic workplace war that is detrimental to both talent and leadership alike.

Did March Break “Great Resignation” Records? It Sure Did.

Remember long ago, when we all thought “The Great Resignation” would start to loosen up as we headed towards spring? And remember when a certain Future of Work site called it “The Greatest Resignation” because four-plus million professionals were quitting every month since October of last year? AND, remember when that same site spoke of a “Great Resettling” as these workers began to find a foundation that suited their personal and professional desires?

Of course, we remember. It was just two weeks ago.

The March numbers from the Bureau of Labor Statistics hit last week, and with them, something that collectively made us shake our heads. Over 4.5 million individuals voluntarily left their jobs in March, which is a record thus far since this data was first collected decades ago. (March 2022 to November 2021: “Hold my beer.”)

I said just a couple of weeks ago that there were two pathways for this “Big Quit”: either the numbers would reflect a settling of workers into roles that better suited their desires for flexibility, purpose, etc., or, we’d still be operating in “Great Resignation” mode, continuing to wonder when the tide would finally turn.

The Future of Work Exchange will always remain bullish about “The Great Resettling,” as it reflects exactly how voluntarily-displaced workers will find their calling when the dust figuratively settles…the monkey wrench in that concept, however, is just when the record page of resignations will end. The common refrain, that workers still crave more flexibility, empathy, and purpose, will not change. It doesn’t matter if we’re in the throes of a disruptive COVID surge or in a very awkward period (like we are right now): the collective trauma, experiences, and perspectives going into Year Three of the pandemic will continually translate into workers wanting more and wanting better.

Does that mean a bulk of these workers will join the extended workforce ranks? Absolutely. Does this mean that more and more professionals will become entrepreneurs in a market that, for many tech industries, has become incredibly hot? Yes, of course. Does this mean that those businesses on the backside of those resignations should execute on some self-reflection? 100%, yes.

There’s no one-shot answer to why “The Great Resignation” has become “The Greatest Resignation.” And there’s no firm, calculated timeframe on when we’ll see labor market completely enter a “Great Resettling” phase. All of this means one thing: the changes to 1) the way we work and 2) the workforce itself have become permanent. We’re not going to continue experiencing millions and millions of resignations every month. There’ll be a point in time, which I’m imagining is “soon,” in which those resignations begin to slow…and with it, a newly-resettled workforce that may have finally grasped the flexibility, empathy, purpose, compensation, etc. that they’ve been looking for for so very long.

When Will “The Greatest Resignation” Become “The Great Resettling”?

When we take a 30,000-foot purview of what’s happening right now regarding “The Great Resignation,” it looks pretty dire: nearly four-plus million workers have left their positions each month since October of last year. Not counting numbers for March (which have not yet been announced by the Bureau of Labor Statistics), that’s nearly 16 million people who have resigned, quit, etc. over a four-month period.

Economist Arindrajit Dube recently sparked an interesting discussion on why he believes that The Great Resignation is more of a “Great Reshuffling,” given that data points to workers’ resignations concentrated in industries such as retail, restaurants, hospitality, mining and logging, etc. And, interestingly enough, just last week, he tweeted:

There is no Great Resignation … people are not leaving the workforce. Prime-age employment rate is back to 2019 levels! What we have is a Great Reshuffling: workers moving to better paying jobs. That’s what a competitive labor market actually looks like!

So, if we were to agree with Dube, the approach towards what’s happening right now would look something like this: workers, unhappy with wages, left their positions en masse for better compensation, creating a “weird” labor market that is now competitive compared to the disconcerted workforce foundation that we experienced earlier in the pandemic.

I’m not one to disagree with a talented economist who bases his public insights on hard data. However, I’d like to throw some additional thoughts onto the pile to reflect some of the other influences on The Great/Greatest Resignation. For one, Dube’s only miss in his statement is that there’s so much more to resignations than compensation. In fact, we’ve talked about them (at-length!) here at the Future of Work Exchange. Purposeful work, flexibility, remote and hybrid work options, etc.…these are absolutely critical facets that contribute to the ongoing, massive numbers of resignations.

What many pundits seem to be getting at in their messaging is this: why is the labor market so competitive even though 16 million workers (not including those who had done so in March) left their positions voluntarily over the past several months? Is The Great Resignation even real?

Well, yes, it is. We just cannot argue with the fact that millions of people left their roles; the numbers are there to prove that. It’s what’s happening after the resignations that is so vitally important. This is where I feel what is happening is more of a “Great Resettling” rather than a “Great Reshuffling,” as workers who have left their jobs are “resettling” themselves within a different dynamic.

Economist Dean Baker brought up an interesting point in an article from a few weeks ago, stating, “The number of people who reported being self-employed (both incorporated and unincorporated) in March was 618,000 above the average for 2019. The fact that self-employment remains high, even as the labor market has tightened enormously, indicates that self-employment is a choice rather than an act of desperation.” (Future of Work Exchange research discovered this, as well, back in the summer of 2021: 43% of the workforce was considered “non-employee” before the pandemic and increased to over 47% during it.)

The word “choice” in that statement means all of the difference between “reshuffling” and “resettling.” A great reshuffle, at least to me, would mean that workers are moving in vastly different pathways than they were in pre-pandemic times. A great resettlement means that:

  • Those who were of retirement age during the pandemic but didn’t want to retire will make the choice to do so out of either necessity or for the sake of health and safety.
  • More and more workers will adopt a flexible, contingent-led career pathway that afforded them the ability to be independent.
  • Professionals who reached a breaking point with their current organizations’ lack of employee engagement (and flexible work models) will seek culture over compensation.
  • Tens of thousands of workers have started (and will continue to launch) their own companies to take advantage of an entrepreneur’s market, and;
  • “Digital nomads,” who wanted to leave major metropolitan areas and had the flexibility to work remotely because their industries supported it, will easily adopt new work structures wherever they want to be.

Figuratively, the “dust is settling” right now. If the March resignation numbers mimic those of November, December, January, and February, we’re still operating in Greatest Resignation mode, with workers about to rethink their future pathways aiming for a more settled foundation for the second half of 2022.

Actually, today, professionals are settling into positions that satisfy long-desired urges, including flexibility, empathy, and purpose. The Great Resettling seems to be a more on-the-nose phrase to use, since it encapsulates the ways workers are settling into extended/contingent roles, independent positions, and solo-preneur/entrepreneur ventures.

Where Does the Extended Workforce Go From Here?

The Future of Work is many things: technology, transformation, work optimization, innovation, collaboration, and, of course, talent. Depending on who you’re talking to, the Future of Work movement’s nexus could be defined as any of those previous attributes, and rightfully so: technology and innovation drive the optimization of how work is done, while the transformation of business leadership translates into an enhanced ability to retain top talent while attracting new skillsets and expertise.

The extended workforce has long been a critical realm within the concept of the Future of Work, fueling a strategic approach towards talent management that has a variety of key benefits ranging from shorter-term engagement, more focused projects and initiatives, access to the world’s deepest skillsets, and the traditional cost savings that have long been associated with this type of labor.

And, speaking of the “traditional” aspects of the extended workforce: the Future of Work Exchange defines this talent as the natural evolution of the contingent workforce, meaning that, at its core, this workforce is still comprised of non-employee talent, however, its impact, value, flexibility, purpose, and accessibility have all progressed to become key elements of the Future of Work movement (even more so than ever before).

There has been so much transformation over the past two-plus years regarding the way work is done, from the absolute domination of remote and hybrid work to massive changes within the realm of business and executive leadership. We’re now two years deep into a pandemic that is finally (hopefully?) just beginning its escape from its “emergency” phase into one that is, again, hopefully more livable. Other aspects of the Future of Work, specifically changes in leadership and the realm of innovation and new tech, have clear pathways ahead of them.

The question remains, then: where does the extended workforce go from here?

The extended workforce of 2022 and beyond is a force that will continue to grow in size, scope, impact, and value. Future of Work Exchange research pegs contingent labor at 47% of the average company’s total workforce, a statistic that is only expected to grow in the months and years ahead. When we’re talking about nearly half of all talent that is found, engaged, and sourced via this realm, we’re essentially discussing a critical piece of the Future of Work puzzle that should be considered the contemporary nexus of all things related to how work is addressed and done.

Consider that business leaders are experiencing the most volatile labor market of their careers, with a dearth of options for filling critical positions as The Great Resignation continues its rampage. And, too, the Talent Revolution is becoming more of a reality for enterprises as workers fight for better conditions, more flexibility, and enhanced benefits. The extended workforce already sits within the crucial inner-workings of the Future of Work movement and will continue to drive value if enterprises:

  • Leverage the extended workforce as a primary means of getting work done.
  • Transform the “hiring manager experience” to make it simpler and easier to align enterprise needs with open talent across talent pools, talent communities, supplier networks, and alternative talent channels.
  • Harness the inherent flexibility of the extended workforce to navigate a challenging, evolving, and frustrating labor market.
  • Utilize total talent intelligence to configure how the extended workforce will influence future hiring initiatives, and;
  • Lean on the extended workforce’s top-tier skillsets and expertise to “future-proof” the greater enterprise at scale.

Perhaps the most interesting facet of today’s extended workforce is the fact that technology and innovation are abound: only several years ago, the technology landscape for managing the contingent workforce focused more on the tactical elements of this realm of talent. Today, it’s a much different story.

Moving from Direct Sourcing 1.0 to Direct Sourcing 2.0

Direct sourcing has dominated discussions around talent, work, and staffing for the past few years because, when executed well, it can deliver incredible value to the greater organization through hard benefits (such as cost savings and a quicker average time-to-fill rate) and soft benefits (greater talent quality, better engagement with highly-skilled candidates, etc.).

As the overall labor market evolves in the wake of rising worker resignations, smart businesses will prioritize the need for deeper assessment and validation of skillsets and place a greater emphasis on the candidate and hiring manager experience. The starting point for most will be to build on their existing direct sourcing capabilities and work to develop Direct Sourcing 2.0 capabilities, such as:

  • Leverage digital recruiting processes to engage and communicate with candidates. Recruitment marketing has been a key tool for talent acquisition teams that target both active and passive candidates with specific messaging regarding open positions. Digital recruitment marketing leverages this same thinking but also invites active and passive candidates to join branded portals (and talent pools) by crafting distinctive communications that speak to career paths, worker values, desired cultures, etc.
  • Harness the power of AI to more effectively validate candidates’ skill, expertise, fit, and overall alignment. Candidate assessment can be enhanced and improved by adding AI capabilities into the mix. Managers simply do not have the time, resources, or energy (especially in today’s frenetic market) to deal with a “bad hire.” Virtual recruiting has made skills validation more difficult and candidate fraud more commonplace. AI-led direct sourcing tools can augment the way that enterprises gain peace of mind over who and how they engage candidates before hiring.
  • Nurture talent pool candidates with next-generation strategies that take into account timing, trust, and mobile-enabled messaging. Sometimes it is not just how frequently hiring managers communicate with their talent pool candidates, but when they do so that can make a world of difference in the ability to “close” a candidate. Talent nurturing within Direct Sourcing 2.0 programs entails more advanced approaches including text-first messaging, better and deeper communication with candidates, and outreach that can build trust between employer and worker.
  • Scale direct sourcing to become a repeatable set of processes that can drive value across the full enterprise. Most next-generation direct sourcing programs leverage AI-driven functionality to enable a more robust picture of available skillsets, improve the matching of available skills with open positions and project requirements, streamline the assessment of candidate skills and expertise, and enhance worker intelligence. The majority of businesses see AI and advanced analytics as a catalyst for Direct Sourcing 2.0 over the next two years.

FOWX Notes: February 4 Edition

Some picked-up pieces, news, and insights from across the evolving world of talent and work:

  • As we just wrote yesterday, “The Great Resignation” continues to be problematic for all businesses in the wake of December’s numbers. The number of people voluntarily quitting their jobs decreased by 161,000 to a still-astronomical 4.3 million resignations to close out 2021. Given that we are well over a month since this data was collected, there should be some (cautious) optimism when January’s numbers are released. My thinking is that if this number is reduced by 30%-to-40%, it will show that there has been some progress between businesses and their workers. If not, we’re in for at least a few more months of the stalemate between the two.
  • Fantastic article by Propserix on their blog regarding the advantages of “experienced talent.” In addition to holding down diverse roles, older talent have worked for a greater variety of industries, company sizes, and teams, picking up valuable qualifications along the way. As they’ve aged, they’ve undoubtedly mastered essential skills, engineered unique solutions to problems, and become specialists in specific areas – an advantage to any employer. Their decades of hands-on work, vocational development, real-world education, and proven dedication make older talent ideal team leaders.
  • Former Hudson RPO CEO joins direct sourcing provider Opptly. Exciting times for unique direct sourcing player Opptly, as they name their new CEO in Lori Hock, who was formerly the CEO of Hudson RPO. Lori also spent time as Adecco’s President of MSP Solutions (now known as Pontoon Solutions). Lori and team have a bright future ahead with a solution that prioritizes the power of direct sourcing, talent intelligence, and the convergence of technology and human expertise.

  • On Tuesday, the Biden administration withdrew its vaccination and testing regulations for large employers. The Supreme Court’s rejection earlier this month forced the President’s hand here. While vaccination mandates would have helped the United States gradually tick up immunity, especially in the age of Omicron, now it is solely up to large enterprises themselves to keep or introduce vaccination and testing mandates as the winter months drag by.
  • Although talk of “COVID endemicity” is absolutely premature, it is critical for businesses to look at a brighter, more hopeful future. However, the power of optimism is critical, especially today, when so many businesses and professionals are stricken with various forms of fatigue. It is imperative that companies look ahead, even to this coming spring and summer, to boost optimism that better days are ahead and to “open” innovative thinking and product development.

PRO’s new Labor Market Report for Europe finds that IT skillsets are in-demand, time-to-fill rates are climbing high, and that American trends are similar across the world. In its Belgium-specific analysis, for example, the report found that sourcing these individuals [sales, IT, business development, etc.] over the last three quarters has proven more difficult than in recent years, with the average time to fill increasing from 15 days in 2020 up to 23 days in 2021. This is a result of an increase in international talent acquisition in the contingent space, which has coincided with the greater interest in remote work.”

Great article at CNN proves that forward-thinking organizations that were once vehemently anti-remote work are now fully-remote, with leaders at these organizations stating that employees have never been more satisfied nor more productive. “The shift to remote work over the course of the pandemic has had a noticeable effect, said Cindy Owyoung, vice president of inclusion, equity and belonging at Robinhood. “Over time, it became increasingly clear that our employees were happiest and did their best work when they had the flexibility to determine where and when they work best,” Owyoung said.”
